## Situation
We needed a production consumer platform that could grow daily usage while keeping multiplayer sessions responsive and a high-volume marketplace reliable.
## Constraints
Small founding engineering team, continuous shipping pressure, and mixed realtime plus transactional workloads on one product surface.
## Decisions
Chose to own the full stack end to end rather than splitting product into disconnected services early.
Invested in a realtime networking redesign when latency and concurrency became the bottleneck.
Kept wallet/chain integrations only where they unlocked product value; they were never the primary systems story.
## Outcomes
Reached 5,000+ DAU and 20,000+ WAU through iterative product and infrastructure work.
Marketplace processed over one million transactions in its first year.
Realtime path supported 100+ concurrent players per game with meaningfully lower latency after the redesign.
Led a team of four full-stack engineers with direct CEO collaboration on technical strategy.
## Lessons
Staff-level leverage came from owning the bottleneck (realtime + throughput) and the team, not from spotlighting niche domain labels.
What I would do differently: introduce clearer service boundaries earlier once marketplace and realtime traffic patterns diverged.Best for roles like: Staff roles owning realtime systems, marketplace scale, and small-team technical leadership.
